The business feels slightly faster. People complain less about data entry. But the net profit margin is exactly where it was six months ago.

ChatGPT, lacking the context of your Xero ledger or your Shopify backend, guesses. It hallucinations a confident summary. Zapier pushes that summary to Slack. Your ops manager acts on it, sending a refund to the wrong card.

Let's walk through a real system. Imagine a B2B logistics firm receiving requests for quotes via email. These emails are a mess. They contain PDF packing lists, inline text, and vague delivery windows.

The system then drafts a highly specific reply in the sales rep's drafts folder. The rep clicks send. A process that took twenty minutes now takes twenty seconds.

The rep can now process fifty quotes a day instead of ten. You haven't just cut costs. You have fundamentally increased the revenue capacity of the business.

Building this takes about two to three weeks of dedicated work. It costs between £6,000 and £12,000 to ship, depending on how clean your existing Pipedrive and Supabase setups are.

The main failure mode here is schema drift. If a supplier changes their PDF layout drastically, the LLM might struggle to map the fields to your JSON schema.

You catch this by routing any true flags instantly to a dedicated Teams channel. A human can intervene and fix the mapping before the customer notices a delay.

This programmatic approach breaks down completely when your underlying data infrastructure relies on legacy, on-premise software with closed APIs.

You need to standardise your inputs first. Clean up your Xero ledger. Move your customer data from random spreadsheets into a proper CRM like HubSpot or Pipedrive. AI acts as a multiplier. If you multiply a disorganised mess, you just get a faster, more expensive mess.

Three mistakes to avoid

Avoiding these three deployment mistakes is the difference between capturing real AI gains and wasting months on broken automations.

  1. DON'T let every department buy their own AI tools. When your marketing team buys Jasper, your sales team uses ChatGPT Plus, and your ops team builds in Make, you create data silos. You end up paying multiple subscriptions for isolated tools that can't share context. Centralise your AI infrastructure around one core platform and a unified API. If you fall for the margin-harvesting illusion, you will just build a faster version of a broken business.
  2. DON'T start with customer-facing chatbots. Exposing an unconstrained LLM directly to your clients is a massive risk. They will ask it questions it can't answer, or worse, it will hallucinate a discount you are legally bound to honour. Build internal tools first. Let your staff use AI to draft responses, but keep a human clicking the final send button.
  3. DON'T ignore the maintenance cost of custom automations. APIs change, webhooks break, and prompt models get deprecated. If you build a complex n8n workflow and walk away, it will eventually fail. You need to assign someone internally to monitor the error logs and update the JSON schemas when a supplier changes their invoice format. Treat these systems like living infrastructure, not one-off projects.
